[ Chapter 01 ]

Three confident advisers. Three different answers.

A good doctor keeps every explanation on the table until a test rules one out. Hard business decisions rarely get that care.

[ Chapter 02 ]

Before the answer, draw the map.

Facts with their sources, claims with how sure you are, the gaps named, and the result that would prove you wrong.

[ Chapter 03 ]

A lease, a hire, a diagnosis: same shape.

Every hard decision has someone who decides, a goal, what is known, what is not, the options and the limits. The method starts there.

[ Chapter 04 ]

Every gap gets a name.

Missing facts are written down, never guessed. A gap that could change the decision blocks it until it is answered or someone accepts the risk.

[ Chapter 05 ]

Ask the question that could change the call.

Weigh each open question by how much its answer could move the decision, against its cost and time. Ask that one next.

[ Chapter 06 ]

Ask why until you hit bedrock.

Dig into causes until the reason is solid enough to decide on, and note what would reopen it.

[ Chapter 07 ]

Then try to break the picture.

Is this the right question? What else could explain it? Who gains if it is wrong? What would flip the decision?

[ Chapter 08 ]

Write down why you decided.

Every answer carries its source and date, so whoever reviews the decision later can see what was known, and when.

[ Chapter 09 ]

When you are stuck, change tactics.

Measure something. Test a cause. Find a new source. Zoom in or out. Ask who could be misleading you. Reframe the question.

[ Chapter 10 ]

Don’t decide while a question still matters.

The answer waits while a question worth asking remains, a gap still blocks it, or a contradiction that matters is open.

[ Chapter 11 ]

Many possibilities in. One move out.

Walk in with one move, the evidence for it and what would change it. Anything you cannot undo waits for a named person to sign.

[ Chapter 12 ]

New facts patch the map.

Only what depends on the new fact is redone. A change to the goal or the criteria reopens more, and some changes go to a person.

[ 13 — How we work ]

One method. Three moves.

Ask

Name what you do not know. Ask the question worth the most for its cost, then the next one.

Map

Lay out what you found: facts with sources, claims with how sure you are, the gaps, and the result that would prove you wrong.

Move

Take the move the map supports. Mark what cannot be undone: it waits for a named person to sign.

[ 14 — Worked example ]

See one decision mapped with its gaps.

A fictional manufacturer’s lease decision: facts with sources, the gaps, the kill test, the move and who signs.

Illustrative example · fictional data · not a client result

A decision map: should we lease a second plant?

Before
Three confident opinions and a spreadsheet. Nobody can say which single fact would change their mind, and the lease cannot be undone once it is signed.
After
A one-page map: facts with sources and dates, each claim with how sure it is, two named gaps, a kill test for the forecast, and a reversible first move before the irreversible one, with the CEO named to sign.

Run it with us.

Consult

$400 an hour 5-hour block · $2,000 minimum

Five-hour blocks

A $2,000 block (five hours) can work toward a map of one hard decision with our coaches: facts with sources, claims with how sure you are, the gaps, a kill test, your options and a first move you can undo. We agree the decision first; a map does not guarantee a right answer. We agree the scope before starting.

Ask about Consult → Details

On Build, we get projects up and running within a week, depending on complexity and how quickly you give us access to your systems.

[ 16 — Your next step ]

Bring one decision.

Tell us what you are deciding, by when, and what is at stake. Prefer to try it alone first? The free exercise is at of1.ai/ask.

Send a short enquiry, then choose a time to talk or wait for our reply. We agree the scope and price before paid work begins. Sending this form does not book or buy a service.

[ Questions ]

Do I have to pay to use Of One?
No. The method is published openly, and the exercise at of1.ai/ask is free. It runs in your browser with no AI, and nothing leaves your device unless you choose to send your map.
What does the free exercise give me?
A first map of one decision from your own answers: what you know, how sure you are and which gaps to examine next. Optional follow-up questions help you challenge the map and name the person who must approve a move you cannot undo. Work through it at your own pace.
When is a Consult block worth it?
When the decision is costly or hard to undo, and you want coaches to run the method with you and challenge your map. A block is $2,000 for five hours, and the free exercise is a good way to find out first.
What is Of One?
Of One is an open method for hard decisions, published by Utlyze. It has three moves: ask the questions that could change the decision, map what you find, and make the move the map supports. Its premise is that underneath every field, a decision has the same shape. It maps each field onto the same ten building blocks, and it also runs as an AI skill.
How does Of One choose the next question?
By how much the answer could change the decision, against its cost, time and risk. The best candidates stay on a shortlist, and the list is redrawn after every answer. When questions stop moving the decision, it changes tactics.
What are the ten building blocks?
The pieces Of One breaks any situation into before it uses the field’s words: the situation, the lens you read it through, the pieces, close-ups of any part, the gaps, the moves, the links, the loops, the constants that hold across lenses and reruns, and the gates. Each field’s language is translated onto them.
When does Of One give an answer?
Only when the map has passed its checks and its stop rules hold: for example, no question worth asking is left, no gap blocks the decision unless a named person has accepted the risk, and no contradiction that matters is open. The answer is drawn from the map, with its sources, gaps and sign-offs.
What does “it can’t grade its own work” mean?
Run with its toolkit, the software picks the next question, requires a source for every answer, seals the record so it cannot be quietly edited, and decides whether the work may stop. With the skill alone, an AI follows the same rules as instructions and checks its map against the written list.
What goes on a decision map?
Facts with where they came from and how fresh they are, claims with how sure you are, named unknowns, kill tests, the links between them, options marked reversible or not, the tradeoffs between options, triggers that would reopen the map, and human gates. The answer you read is drawn from the map.
What is bedrock?
Where asking why can stop: deep enough to decide, a cause you can check or change, a law, rule or definition, a value you choose, a limit of authority, plain chance, the limit of what can be seen, the edge of the question, or a risk you accept on purpose. Each stop says why it is deep enough and what would reopen it. It is never a claim to final truth.
What is a kill test?
The result that would prove a claim wrong. In Of One, every strong claim carries one, so the map shows how each claim could fail.
What is a human gate?
A move a named person must approve before it happens: anything legal, medical, financial, safety-related, touching rights, jobs, education, public policy or reputation, or hard to undo. An AI can prepare it. A person signs.
Can an AI use Of One?
Yes. The method is packaged as an AI skill: the AI builds the map first, checks it with the skill’s validator (the program where it can run, its written checks where it cannot), and only then writes the answer. The skill and its checks are open source on GitHub.
Is Of One proven to work better?
Not yet. Its public benchmark is unfinished: at the current freeze, 52 of 90 predeclared runs were completed and locally reviewed. Its own checks excluded its first full-method runs, and those exclusions are published. Of One does not claim a win it has not earned.
How much does help cost?
Consult is $400 an hour, in 5-hour blocks. Build is $15,000 a month. Each month, pick up to 5 business processes for our build-with-you coaches to work on. They build your AI systems with you and teach your team to run them. If you ever leave, the systems stay with you. Agents work only on your systems, and a shared 24/7 on-call rotation answers, with written response times. Build has a three-month minimum: $45,000 at the base level. Higher tiers and separately quoted work cost more.
How is this related to Business of One?
Business of One (businessofone.ai) and its sister sites are Utlyze sites built on the Of One method. Of One is the method; each of those sites brings it, with the same offers, to one audience.
How do I start?
Try the free tool at of1.ai/ask on one real decision. It starts with eight questions, ranks what is still open by a simple rule (what the answer could change against what it costs to find out), and shows when nothing you have rated still blocks the decision. It runs in your browser and sends nothing unless you choose to. Or use the form at the end of the home page.
What happens after I enquire, and what is the minimum commitment?
Send a short description of your work, then choose a time to talk or wait for our reply. The enquiry does not buy a service. We agree scope and price before paid work. Consult: 5-hour block · $2,000 minimum. Build: Three-month minimum · $45,000 minimum commitment. Build Plus is $25,000 a month ($75,000 minimum); Build Program is $50,000 a month ($150,000 minimum). New software products and core-system replacement are quoted separately.
